The other day, I had the opportunity to speak at a seminar hosted by Real Estate Camp Co., Ltd..

In the first half, Mr. Okawa (Shirojiro Real Estate Broker-kun) spoke about the industry situation and perspectives on income and career.

In the second half, I spoke using Sunde Inc. as a model.

1. Basics and Business Structure of Real Estate Sales Brokerage

Because you don’t hold inventory, ‘you yourself’ become the product

A major characteristic of sales brokerage is that it does not involve holding inventory.

Since you do not bear the burden of procurement funds or inventory risk, the hurdle for becoming independent based solely on your own skills is lower compared to other businesses.

Also, unlike new home sales for housing manufacturers or sales teams for specific condominiums, you can handle a wide range of properties circulating in the market (properties listed on REINS, etc.).

The properties themselves are the same as those handled by other companies.

2. Large vs. Small/Medium Enterprises: The Reality of the Field Where Division of Labor is Advancing

‘If I join a real estate company, should it be a large one? Or a venture?’

This is a topic often asked in career consultations.

Mr. Okawa also originally came from a large company and became independent after working at a venture.

Due to extensive store networks, regular reassignments and transfers outside of one’s area are common, and work styles tend to be dictated by company needs.

In small and medium-sized enterprises, one may not be able to expect the same level of well-organized training materials or generous benefits as in large corporations.

From initial customer contact to property tours, contract creation, explanation of important matters, and settlement handover, there are many environments where you can handle all processes by yourself.

・Incentive Design

Many companies set a high percentage for commission-based pay according to performance, allowing you to aim for high income depending on your results.

・Perspective Close to Management

Because the distance to the management team is short, you can learn about customer acquisition strategies, management, and organizational decision-making up close.

For those who want to acquire the ability to attract customers under their own name and complete the entire range of practical tasks, a small to medium-sized environment is suitable.

3. Market Value of Fully Inbound-Based vs. Self-Propelled Acquisition Models

Fully Inbound-Based Model

This is a format where the company handles advertising on portal sites (such as SUUMO) and web marketing, and then distributes the gathered inquiries to sales staff.

Salespeople have the advantage of being able to focus on customer service and sales activities.

However, because the company bears the cost of generating leads, the incentive rate tends to be modest.

Also, it is difficult to acquire the skills to attract customers on your own, which can make it harder if you try to become independent in the future.

Self-Propelled Lead Generation Type

This is a model where salespeople themselves create points of contact with customers by making full use of referrals, social media, and personal networks.

Although trial and error is required at first, the incentive return rate is higher.

Among salespeople, there is a decisive difference in market value between ‘salespeople who cannot move without receiving customers from the company’ and ‘salespeople who can meet customers on their own’.

Whether you are considering independence in the future or aiming to become a professional valued in the job market, it is important to have a perspective of self-propelled lead generation.

4. The ‘Substance’ of a 10 Million Yen Annual Income and Reverse-Engineering Your Career

Even with the same 10 million yen, the ‘sustainability’ differs

I often hear people say they want to earn an annual income of 10 million yen as a motivation for aiming for the real estate industry. However, there is a difference in the substance of that income.

Person A (Company Brand Dependent Type)

A case where a large transaction was decided by chance through leads allocated based on the company’s reputation, reaching 10 million yen temporarily.

The following year, if the company’s lead generation policy changes or a supervisor changes and lead allocation decreases, the annual income cannot be maintained.

Person B (Self-Propelled Lead Generation/End-to-End Type)

A case where a person reached 10 million yen by receiving consultations through personal outreach and referrals, and carrying out everything from lead generation to contract and settlement on their own.

Whether the company they belong to changes or they become independent, they can continue to earn money with reproducibility.

The annual income figure itself is merely an indicator of results.

Depending on the process used to create that figure, an individual’s market value and career sustainability will change.

To prevent ‘burnout’ after achieving success

There are many salespeople who reach an annual income of 10 million yen in their 20s with great momentum, only to burn out because they cannot see what lies beyond.

In cases where one specializes in a specific area to boost numbers, there are also instances where skills cannot be applied when moving to another company or business format, leading to a drop in evaluation.

Increasing your annual income is a ‘means’ to enrich your life, not an ‘end’ in itself.

5. The ‘Zero Advertising Cost’ Customer Acquisition Model Practiced by Sunde

For general real estate brokerage companies, the mainstream business model is to pay large amounts of advertising fees to portal sites like SUUMO and wait for inquiries about listed properties.

6. The ‘3 Skills’ Required of Salespeople

To be active as a real estate salesperson for a long time and achieve independence or career advancement, I believe a balance of the following three skills is important.

1. Customer attraction ability

Leveraging systems and personal branding. The ability to autonomously create touchpoints with customers without relying on advertising costs.

2. Decisiveness

The ability to support decision-making by using logic to push customers to either ‘buy’ or ‘pass’ on a property based on their life plans.

3. Defensive Capability

Safe and secure transactions. The ability to accurately handle important explanations, contract drafting, legal affairs, and practical work to maintain trust.

It is not necessary for every employee to become an influencer.

Because high-quality consultations are tossed up from the company’s platform, it is possible to focus on practical work and decision support to achieve results.

However, you must not neglect the third ‘defensive capability’.

No matter how many customers you attract, if there are holes in your practical work, you are disqualified as a professional.

Evaluation and Annual Income Model

At Sunde Inc., we use an annual brokerage commission revenue of 30 million yen as a benchmark.

The salary structure is simple: we provide a fixed salary plus a flat 10% incentive.

Incentives are uncapped, and several members earn more than double the estimate above.

8. Turning Daily ‘Small Discomforts’ into Business

I (Minami) also joined Nittetsu Kowa Real Estate as a new graduate and spent a long time in the world of major developers.

Major companies have established patterns cultivated over many years, and if you learn these patterns well, anyone can perform at a ’70-point’ level.

That is an important step for any professional.

However, just following a 70-point pattern makes it difficult to gain breakthrough market value or achieve significant results.

What is needed to aim for 80 or 100 points from there are the ‘small discomforts’ you feel in your daily work.

・Why does the real estate industry still rely so much on faxes and handwriting?
